Jake's buddy has a 93 XJ and when it hits the brake pedal it goes all the way to the floor the first time, then if you pump it a little it stops fairly well. Any idea what has gone bad? It's the vacuum assist and everything is hooked up. We have also replaced both rear wheel cylinders and bled the whole system.

Any ideas?

Make sure the rear shoe adjusters are free moving. Been a while since i worked on an xj, but if my memory serves me correctly, they have the adjusters like a gm. pretty common to have these freeze up. the shoes are not right at the drum so when you hit the pedal, you have to pump the cylinder more to get them out to the friction surface.
